The funding conversation happens once a year, usually with someone who has to choose between investing in the design system and investing in a customer-facing feature. They will not be moved by 'we have 47 components now.' They will be moved by 'shipping a feature that touches the UI is 38% faster than it was twelve months ago.'
Measure the things that connect to outcomes the budget-holder already cares about. Everything else is dashboard-decoration.
Quantitative metrics that earn their place
Time-to-first-mockup: how long from a designer opening Figma to having a clickable mock. The system should pull this down by half within twelve months.
Time-to-ship: how long from spec to production for a UI feature. Compare adopted-system surfaces vs non-adopted surfaces.
Accessibility-issue rate per surface: incidents per quarter, weighted by severity. Should trend down as adoption rises.
Component-usage coverage: percentage of UI surfaces using the design system. Track per product, not just in aggregate. The aggregate hides the laggards.
Qualitative metrics: ask, don't guess
Quarterly survey of designers and engineers: 'How likely are you to recommend the system to a peer team?' (NPS). Track over time.
Open-text questions about friction: 'What's the most painful thing about adopting the system this quarter?' Read the responses. Fix the top three.
Tie everything to outcomes
'We saved 200 hours' is weaker than 'we shipped Feature X 40% faster than the previous comparable feature.' Both might be true; only the second one moves the budget.
Pull a real example every quarter. One concrete shipped feature, with the time-to-ship comparison. That's the slide for the quarterly review.
Reporting cadence
Monthly internal dashboard for the system team — adoption, incidents, contribution velocity. Quarterly stakeholder report for the funders — outcomes tied to business metrics, NPS trend, the one concrete feature example.
Annual roadmap review: what got built, what got deprecated, what's next, what it costs.
